Divergent Method™™

Five phases to turn an intuition into a system that works without you. This is not a consultancy template: it is the way of working that produced an archive with 75,000 people documented, an exhibition with two million visitors and the first American region of gastronomy.

Method-driven nonconformity

Doubting the brief is not rebellion, it is the first tool. But doubt without process goes nowhere, and that is why there are five phases and not a brainstorm.

Culture as strategy

Identity, history and heritage are not decoration on a business plan: they are the asset that gives a territory or a brand something nobody can copy.

Creativity as applied intelligence

Creating is not decorating. It is solving with the resources that exist, within the regulation that exists and on the budget that exists. An idea that cannot be executed is not an idea.

The five phases

Question, understand, connect, build, hand over.

Each phase has its questions, its deliverable and a clear signal that it is finished. It also has its typical mistake, which is what really separates a method from a list of good intentions.

Phase 01

Question

The commission that arrives is almost never the problem. Someone asks for a website when what they need is a revenue model, or an exhibition when what they lack is a story that lasts ten years. This phase ends when the question changes.

Questions we ask
  • What would happen if we did nothing?
  • Who loses if this goes well?
  • What are we assuming that nobody has checked?
  • Whose problem is this really?
Deliverables
  • Reframing of the problem
  • Map of assumptions to break
  • List of what is out of scope
Signal that it is finished

When the client repeats the new question in their own words and no longer wants what they came in asking for.

Typical mistake

Accepting the tender's brief so as not to make anyone uncomfortable. That is where the project is lost before it starts.

Phase 02

Understand

Context, players, available heritage, regulation, competition and money. This is where the archive, the fieldwork and the conversations with whoever really decides come in, and that is rarely the person signing the brief.

Questions we ask
  • What asset already exists and is underused?
  • Who really decides, and what do they need in order to say yes?
  • What stops this happening today: money, regulation or fear?
  • What has been tried before and why did it fail?
Deliverables
  • Map of the ground and its players
  • Inventory of assets
  • Institutional feasibility analysis
Signal that it is finished

When you can draw the power structure on a napkin and nobody corrects you.

Typical mistake

Mistaking market research for understanding the ground. Data does not tell you who signs.

Phase 03

Connect

The phase that cannot be outsourced. Crossing worlds that never spoke: a sixteenth-century archive with artificial intelligence, a Florida city with a European gastronomy candidacy, Picasso with engineering for Texas teenagers. Value appears in the OverlaB.

Questions we ask
  • Which two worlds would gain if they touched?
  • What does the other side need that we already have?
  • Which alliance turns a cost into revenue?
  • Where is the overlap nobody has seen?
Deliverables
  • System concept
  • Alliance architecture
  • Sustainability model
Signal that it is finished

When an alliance appears that neither side asked for and both want.

Typical mistake

Chasing the original idea instead of the useful connection. What is new is almost never an invention, it is a crossing.

Phase 04

Build

Brand, gallery, platform, physical product, publication or patent. Whatever it takes, actually built and put to work. This is where most consultancies deliver a report and leave.

Questions we ask
  • What is the minimum that already works out there?
  • Which part has to be legally protected?
  • Who will operate it once we leave?
  • What breaks first if it grows?
Deliverables
  • The system built and running
  • Technical and brand documentation
  • Industrial protection where applicable
Signal that it is finished

When there are real users, not internal pilot tests.

Typical mistake

Building for the presentation rather than for use. The pretty mock-up nobody can operate.

Phase 05

Hand over

The system goes to whoever will operate it. If it needs us forever, it was not a system.

Questions we ask
  • What can the client's team already do without us?
  • What does this live on next year?
  • Which indicators say it is working?
  • Which part should die so another can grow?
Deliverables
  • Handover and training of the operating team
  • Continuity and revenue plan
  • Indicator dashboard
Signal that it is finished

When the client makes an important decision without asking us, and gets it right.

Typical mistake

Staying. Dependency pays well and ruins the project within three years.

Where it comes from

The method had to be questioned too.

It did not arrive finished. It went through two formulations before settling on five phases, and all three share the same idea: value is in the crossing, not in the speciality.

First sequenceExplore, encode, connect, design, activate

Too focused on the creative process and too little on the institution that has to say yes. It collapses the moment a board is involved.

Second formulationARCANA: observe, interpret, connect, activate, sublimate

Better at cultural reading, but the final step could not be invoiced or explained to a management board.

Current formulationDivergent Method™

It starts by doubting the brief and ends by letting the system go. It is the only version that survives a public tender and a board of directors.

What the method is not.

It is not a brainstorm. Divergence without process is noise and is forgotten by Monday.
It is not open innovation. We do not gather a hundred people to fill in sticky notes.
It is not design thinking under another name. Here the hard phase is institutional, not empathic.
It does not end in a report. If nothing gets built, phase four has not happened.
It does not scale by the hour. We do not bill junior profiles, because no junior profile questions a brief.
It is not for everything. If the problem is well framed and only needs executing, we are not needed.
